The practical answer
Investment output: an accountable synergy register with costs, timing and measurable results.
Separate cost and revenue opportunities
Cost changes often depend on removing or consolidating identifiable work. Revenue opportunities depend on customer choices, capacity and delivery. Describe each separately so that a plausible procurement improvement does not lend unwarranted certainty to an unrelated cross-selling assumption.
Build a timing and cost bridge
Assign a baseline, implementation cost, owner and expected start date to each opportunity. Include temporary duplication where systems or premises overlap. Calculate net benefit after the resources needed to realise it, and avoid counting the same saving in several workstreams.
Track the case after completion
Use measurable operating indicators and compare actual results with the assumptions. Keep a standalone target view where practical. A synergy register should help management act and learn; it should not become a reason to pay for benefits that have no implementable operating plan.
Your working checklist
- Define the change
- Identify the baseline
- Budget implementation
- Assign responsibility
- Track net outcomes
Use the guide with a live opportunity
For a buyer, record the listing reference and the questions that could change your decision. For an owner, use the checklist to prepare a consistent response and identify which information is suitable for public presentation. Share identifying or sensitive material only through an agreed confidential process.
